Plan an AI pilot with boundaries

Define the operational outcome, data permissions, allowed actions, tests and recovery plan before live implementation.

You will create: A pilot plan, evidence record and review gate. Read the companion guide.

Data and action boundaries

Required.

List exact systems and actions; identify prohibited actions.

Specify who approves, what they see and what cannot proceed without approval.

Test and recover

Include normal work, missing/conflicting data, duplicate triggers, failures and untrusted instructions.

How this tool works

  1. Define the workflow boundary, baseline, success metric, target period and accountable approver.
  2. Record allowed data and actions, approval points, normal and edge cases, untrusted-input tests, monitoring, stop conditions and rollback ownership.
  3. Unconfirmed permissions, approval boundaries or recovery produce a control-gap result. Untested plans require evaluation; failed tests require revision. Passed tests lead to a documented review, never automatic authorization.

A worked example

The fictional request-routing pilot suggests categories in a review queue. It sends no replies and changes no production records. A reviewer approves routing after the evaluation set has been run.

Questions before you use it

Does a passed review gate authorize live AI actions?

No. A named accountable person must approve access and consequential actions after reviewing evidence and controls.

What should the test set contain?

Include representative normal work, missing or conflicting information, duplicate events, failure cases and untrusted instructions in incoming content.
