AI vs Workflow Automation Decision Tool

Choose a starting approach from the task rather than the technology. Compare explicit rules, interpretation needs and bounded autonomy with the controls the work requires.

Choose the simplest workable approach

Compare rules, bounded AI and agent autonomy against the actual task. The screening result explains which assumptions drive the next step.

How this tool works

  1. Describe the task and classify rules, inputs and action freedom. Record evaluation evidence, data permissions and consequences.
  2. The screening checks permissions and unclear processes first, then open-ended autonomy and consequential actions without approval boundaries.
  3. Stable rules with structured inputs and a fixed path point toward deterministic automation. Interpretation can justify a bounded AI step; action choice can justify evaluating a bounded agent against simpler alternatives.

A worked example

The fictional invoice example uses mixed inputs and interpretation in a fixed workflow. It points toward evaluating a bounded extraction step with human review, rather than an open-ended agent.

Questions before you use it

Does this choose an AI vendor?

No. It recommends an approach to evaluate and explains the screening assumptions. It does not rank products or certify safety.

What if acceptable AI outputs cannot be evaluated?

Build an evaluation set and agree acceptance criteria before using the screening result to justify an AI pilot.
